03. Architect

Design a systemic intervention that removes friction or amplifies motivation.

Typical Mistake: Designing for aesthetics instead of cognition.

04. Validate

Measure the causal impact of the intervention with statistical absolute certainty.

Typical Mistake: Calling a winner on an underpowered test due to impatience.

05. Compound

Institutionalize the learning so the organization never pays for the same insight twice.

Typical Mistake: Celebrating the metric lift but discarding the psychological insight.
Leadership Question: "How does this change our understanding of our customer?"

Timeless Principles

1. Optimize learning, not certainty.

Certainty is an illusion in complex markets. The organization that learns the fastest wins. Test to learn, not just to prove you are right.

2. Treat every interaction as a hypothesis.

Nothing is a "best practice" until it is validated on your specific audience. Assume everything is broken until the data proves otherwise.

3. Outcomes are lagging; decisions are leading.

You cannot manage a conversion rate. You can only manage the clarity, motivation, and friction presented to the user at the moment of choice.

4. Good decisions compound.

A 1% lift every week is mathematically superior to a 20% redesign every two years. Systemic growth is a function of frequency and compounding.

5. Frameworks beat opinions.

The Highest Paid Person's Opinion (HiPPO) is a vulnerability. Replace subjective arguments with objective, deterministic testing frameworks.

6. Separate traffic from experience.

A brilliant experience cannot save unqualified traffic. Poor traffic cannot validate a brilliant experience. Isolate the variables.

7. The user's reality is the only reality.

Your internal org chart, technical debt, and business goals do not matter to the user. Design entirely around their cognitive load.

8. Complexity is the enemy of execution.

A perfectly modeled, highly complex personalization algorithm that never ships is inferior to a simple, deterministic rule that deploys today.
